The Challenge


A leading spice manufacturer was running operations across three disconnected systems - an ERP-lite platform, a custom-built legacy inventory database, and a patchwork of Excel workflows.


With no formal ERP and no integration between systems, running the monthly COGS (Cost of Goods Sold) required a process that took 15+ days to complete and often required rework even after final numbers were published.


The business impact was significant:

  • Pricing decisions were made on stale, outdated cost data

  • In-transit inventory was nearly impossible to verify

  • Losses across the supply chain went unidentified and unquantified


The company had the right data, but fragmented systems and manual processes meant they couldn’t see it.

Our Approach


We designed and built a centralized, automated analytics solution using a Power BI-driven COGS engine that ingests and unifies data across all three source systems in near real-time.


The model was built on three core principles:

  • Cost visibility should be continuous, not retrospective:  monthly cycles are too slow for modern decision-making


  • Integration is foundational: disconnected systems create blind spots that compound over time


  • Curated insight beats raw data:  the goal isn't just to measure cost, but to actively manage it
